AI and Engineering Strategy

How to think about AI tooling adoption, measure impact, and keep human judgment and ownership at the center of engineering.

AI-assisted development is here. The question isn’t whether to use it, but how: when to adopt, how to measure impact, and how to keep the human dimensions of engineering—judgment, ownership, collaboration—at the center. This resource outlines a practical stance.

When to adopt vs wait

Adopt when the tool is mature enough for your context (e.g. code generation, tests, docs), you can enforce acceptable-use and security boundaries, and the team has capacity to learn and adapt. Start with a pilot: one team or one use case, with clear success criteria.

Wait when the tool is unproven for your stack or domain, IP or compliance risk is unclear, or the org is already overloaded with change. “Everyone else is doing it” is not a reason to rush.

Examples: GitHub Copilot, Cursor, and similar tools are increasingly standard for greenfield and well-tested flows. Measuring impact

Track outcomes, not just usage:

  • Velocity and flow — Are cycles (e.g. story completion, release cadence) improving without sacrificing quality?
  • Quality — Defect rates, production incidents, rework. AI can increase output but also subtle bugs; monitor both.
  • Developer satisfaction — Do engineers find the tools helpful? Are they reducing toil or adding cognitive load?

Keeping human dimensions central

Tools augment; they don’t replace judgment, ownership, or collaboration. Your Career Ladders already emphasize these. Reinforce them explicitly:

  • Judgment — When to trust model output, when to question it, when to involve a human review.
  • Ownership — Who is accountable for the design and behavior of the system, including AI-generated code.
  • Collaboration — How AI changes pair programming, review, and knowledge sharing (e.g. more time on design and review, less on boilerplate).

Invest in clarity on roles, review policies, and career expectations so the ladder stays relevant as the craft evolves.
